B2B SaaS marketing in 2026: what to keep in-house and what to outsource
- Keep positioning, customer research and founder-led content in-house at every stage.
- Hand technical SEO, paid acquisition, AI-search visibility and content production at scale to specialists once the message is clear.
- Most companies hire their first marketer around Series A, and that person should manage agencies rather than run every channel alone.
- Judge an agency on sourced pipeline and CAC payback by channel, using CRM data rather than traffic.

In B2B SaaS, keep the message in-house and outsource the machinery. Positioning, customer research and founder-led content should stay with the people who know the product and the buyer best, at every stage. Technical SEO, paid acquisition, visibility in ChatGPT and other AI answers, and content production at scale are specialist jobs that an agency can usually run faster and more cheaply than a new hire, once you know what you are saying and to whom.
What changes as you grow is how much of each side you can afford to staff. A seed-stage company with two founders should outsource very little. A Series A company usually hires its first marketer and brings in specialists around them. A scale-up builds an in-house team that owns strategy and uses agencies for channels, markets or volume it cannot cover.
Below is how we would split the work at each stage, how to brief an agency so it does not waste your first quarter, and how to measure it on pipeline and CAC payback rather than activity.
What to keep in-house at every stage
Some work loses most of its value when it moves outside the company. These three should stay with founders or the in-house team, even after you hire an agency.
Positioning
Who the product is for, what it replaces and why it wins are decisions, not deliverables. An agency can run a positioning workshop and challenge your thinking, but the call belongs to the founders and, later, product marketing. If the agency is the only party that can explain your positioning, it has become the owner of your strategy by accident.
Customer research
Interviews with customers, lost deals and churned accounts are where your best messaging and content ideas come from. Do them yourself. Record them, share the transcripts with your agency and let it mine them for language, objections and topics. Outsourcing the conversations themselves means the insight arrives second-hand and late.
Founder-led content
Posts, talks and newsletters from a founder carry a credibility that company pages rarely match, especially in a category where buyers want to know who is building the product. An agency can help edit, schedule and repurpose this material. It should not ghostwrite opinions the founder does not hold.
What to hand to an agency
The work that suits an agency has two features: it needs specialist skills that are hard to hire one at a time, and it runs on a process that can be briefed and measured.
Technical SEO
SaaS marketing sites are often built on the same stack as the product, with heavy JavaScript, slow pages, duplicated templates and documentation on a separate subdomain. Fixing crawling, indexing, site structure and Core Web Vitals is a specialist job you need intensively at first and periodically afterwards, which makes it a poor fit for a full-time hire at most stages.
Paid acquisition
Google Ads, LinkedIn and paid social reward people who manage many accounts and see what works across them. An agency brings tested account structures, creative testing routines and the tracking setup that connects spend to pipeline. Keep ownership of the ad accounts and the budget decisions, and hand over the daily running. Our PPC management page shows how we set this up.
AI-search visibility
Buyers now ask ChatGPT, Gemini and Perplexity which tool to use before they visit any vendor’s website. Getting your product described correctly in those answers draws on technical work, content and third-party mentions all at once, and the methods are still changing. It is a natural task for a specialist, and we cover it in more depth on our AI SEO page.
Content production at scale
Once you know which topics bring in buyers, producing comparison pages, integration pages, use-case pages and articles at a steady rate is a production problem. An agency can run the research, writing, editing and publishing, as long as a product expert checks anything technical before it goes live.
Own vs outsource by stage
The table below is a starting point. Your own split will depend on your sales motion, product-led or sales-led, and on where your founders’ strengths lie.
| Stage | Keep in-house | Outsource | Typical first marketing hire |
|---|---|---|---|
| Pre-seed and seed | Positioning, customer interviews, founder-led content, early sales calls | Website build, analytics and conversion tracking setup, a technical SEO foundation, small paid tests | None yet: founders own marketing |
| Series A | Positioning, product marketing, customer research, content direction, budget decisions | Technical SEO, paid search and paid social, AI-search visibility, content production | Head of marketing or a senior generalist who manages agencies |
| Scale-up | Brand, product marketing, lifecycle and retention, marketing operations, analytics, strategy | Specialist channel work, new-market launches and localisation, content at volume, periodic technical audits | Channel owners who direct specialist agencies |
Pre-seed and seed
At this stage you are still finding out who buys and why, so most marketing spend is wasted if the message is wrong. Founders should do the selling and the writing. The one thing worth paying for early is a clean foundation: a fast site that can be crawled and indexed, analytics that record sign-ups and demo requests correctly, and a short list of target terms. Fixing those later costs more than doing them once.
Series A
With a repeatable sale and a budget to grow it, this is the point most companies hire their first marketer. Make that person a strategist who can manage agencies, not a junior who will try to run every channel alone. An agency running technical SEO, paid search and content production around them gives you specialist skills from the first month, while your hire focuses on positioning, product launches and pipeline.
Scale-up
Now you can afford in-house specialists, and some channels deserve them. Agencies become useful for capacity and for things you do occasionally: entering a new country, localising content, running a major site migration or auditing a large site that has accumulated problems.
How SaaS products get named in ChatGPT and AI answers
When someone asks an AI assistant for the best tool in your category, the answer is assembled from sources the assistant can find and trust. You cannot buy a place in it, but you can make it easy to include you accurately.
- Let the crawlers in. OpenAI’s crawler documentation states that sites which opt out of OAI-SearchBot will not be shown in ChatGPT search answers. Check your robots.txt and any CDN or firewall bot rules, which sometimes block AI crawlers without anyone in marketing knowing.
- Publish the pages assistants quote. Clear comparison pages, “alternatives to” pages, use-case pages and a pricing page that is readable without a login give an assistant specific facts to work with.
- Describe yourself the same way everywhere. Your category, audience and core features should match across your website, review sites such as G2 and Capterra, LinkedIn, app marketplaces and partner listings.
- Earn third-party mentions. Independent reviews, roundups and community discussions carry weight that your own pages cannot.
Track it the way you would rankings. Pick the prompts a buyer would type, check monthly whether you appear and how you are described, and note which sources the assistant cites. Our pages on SEO for ChatGPT and AI visibility tracking go into the methods.
How to brief an agency and measure the results
The brief
A good brief fits on two pages and saves weeks of discovery. Include:
- Your ideal customer profile and the positioning document, even if it is rough.
- Current funnel numbers: traffic, sign-ups or demo requests, opportunities and closed deals by channel for the last two quarters.
- What you have tried before, what worked and what did not.
- Constraints such as compliance claims you cannot make, security review requirements or brand rules.
- The single outcome you will judge the agency on, with a time frame, and who approves work on your side.
Give the agency read access to your CRM or a regular export from it. An agency that can only see website analytics will optimise for website metrics.
Measure pipeline and CAC payback
Judge the agency on pipeline it sourced or influenced and on what that pipeline costs, not on traffic or MQL counts. The metric that ties it together for most B2B SaaS companies is CAC payback: how many months of gross margin it takes to earn back what you spent to win a customer.
Look at payback by channel as well as blended. Paid channels usually show results within a quarter; SEO and content take longer and should be reviewed over two or three quarters before you decide they are not working.
Frequently asked questions
What does a SaaS marketing agency do?
A SaaS marketing agency runs the specialist channels that bring in trials, demos and pipeline for a software company, typically technical SEO, paid search and paid social, content production and, increasingly, visibility in AI assistants. The best arrangements leave positioning and customer research with the in-house team.
When should a SaaS startup hire a marketing agency?
Usually once there is a repeatable sale and a clear message, often around Series A. Before that, founders should own marketing and only buy in setup work such as the website, analytics and a technical SEO foundation. Hiring an agency to find product-market fit for you rarely works.
Is it better to hire a marketer or an agency for B2B SaaS?
Most companies need both eventually. A first in-house marketer should own strategy, positioning and the agency relationship. An agency covers specialist channels that would take several hires to staff. Choosing one or the other usually leaves either strategy or execution uncovered.
What is an AI SaaS marketing agency?
The term is used in two ways: an agency that markets AI software products, or an agency that helps SaaS companies appear in AI assistants such as ChatGPT. Ask which one you are talking to. For visibility in AI answers, look for technical SEO, entity consistency and AI-visibility tracking in the proposal.
How do you measure a SaaS marketing agency’s performance?
Measure sourced and influenced pipeline, cost per opportunity and CAC payback by channel, using CRM data rather than website analytics alone. Review paid channels monthly and SEO and content over two to three quarters, since they take longer to compound.
